Which vertical workflow in our function is so repetitive, so citation-intensive, and so bottlenecked that an agentic OS would remove a named FTE's backlog. If you can name one, you have a pilot candidate. If you cannot, the category is not ready for you yet, and you can skip the 2026 pilot cycle with your budget intact.

The AI Unit Economics Stress Test:

  1. One owner pair for compute, controls, and reorganisation. The CFO and the CIO share the line, with the CISO, general counsel, and head of HR as standing contributors. Three unowned reviews is the anti-pattern the 2026 audit cycle is going to surface.
  2. Rewrite the AI budget model from per-seat to per-reasoning-step, with a regional load factor, before Q3 close. The model has to be maintained quarterly, not annually, because throttling behavior shifts inside quarters.
  3. Require a compute allocation disclosure at every top-five AI vendor contract cycle. Region-named, capacity-reserved, throttling-documented, credit-backed. Four non-negotiable clauses. Any vendor that cannot supply all four is a consumer-tier vendor and should be repriced accordingly.
  4. Pick one business process the CEO has named as AI-transformed and produce the nine-cell matrix by end of Q2. Owner of redesign, data required, roles changing, for three processes. If all nine cells cannot be filled in a single page, you have strategy and not foundation, and the gap is the Q3 planning priority.
  5. Schedule one integrated monthly review. Compute bill, controls bill, reorganisation bill, all on one agenda, with one one-page summary going to the audit committee. The cadence is the control.
